The four attributes for staying relevant — Coach K's framework.

Reagan Consulting's Webb Milward distilled Coach Mike Krzyzewski's 2024 CIAB keynote into four leadership attributes critical to staying relevant. The market context: 18 firms now have $1B+ in revenue versus just 2 firms twenty years ago. The Big-Bad-Wolf landscape demands all four.

The 2024 CIAB Insurance Leadership Forum keynote by Coach Mike Krzyzewski produced a four-attribute leadership framework that Reagan's Webb Milward applied directly to the brokerage industry. The market context driving the framework is stark: 18 firms in the industry now have $1B+ in revenue versus just 2 firms twenty years ago. The pace of consolidation has produced unprecedented scale, and smaller firms must adapt growth strategies to remain competitive.

The four attributes — Adaptability, Agility, Accountability, Attitude — form a coherent strategic stance. A firm strong in all four is the prototype Value Builder (see perpetuation planning-L). A firm weak in any one is exposed to the Big Bad Wolf in a different way. Each attribute carries its own diagnostic question and its own investment surface.

Adaptability — what the firm does.

In the changing landscape, leaders must evolve play-calling, communication style, and recruiting approach for new generations of talent. The brokerage application is specialization. Privately held firms are becoming more specialized and taking an intentional approach to building industry-leading practice groups. Firms are engaging carrier and wholesale partners in meaningful ways to accelerate specialization. The diagnostic question: where is your firm on the path to becoming more specialized?

Agility — how ownership and leadership flow.

Agile coaches react quickly, alter strategy mid-game, find the right combination of players to win. The brokerage application is perpetuation as opportunity. Transitioning leadership and ownership from one generation to the next requires absolute commitment to independence and total alignment of shareholders. Agile firms view ownership transition as an opportunity rather than a risk. They work to expand equity opportunities — through actual equity, synthetic equity, or deferred compensation plans — and use available capital to fund shareholder redemptions. These twin objectives both fuel growth and ensure perpetuation. The diagnostic question: is your firm working to create these equity opportunities?

Accountability — culture and standards.

Coach K: "rules and standards are not the same thing." Rules mean compliance with laws. Standards are clearly defined principles that shape collective behaviors. He cited Kobe Bryant and LeBron James defining standards for the 2008 U.S. Olympic team and holding everyone accountable on the way to gold. The brokerage application: market leaders are engaged in a "relentless pursuit to solidify their firm's culture and better serve their employees." An environment where team members hold one another accountable promotes trust and encourages elevated work. Areas of focus: improving sales culture, improving profitability dynamic, or both. The diagnostic question: what does your firm do day in and day out to reinforce your culture?

Attitude — recruiting as core competency.

When the clock is running out, it comes down to attitude and effort. The brokerage application: top firms are fortifying an attitude around recruiting and making it a core competency. Recruiting was raised as a priority across virtually every conversation at the 2024 CIAB Forum. Leaders are investing in recruiters, talent acquisition teams, arming them with resources, and building out playbooks for winning the talent game. The winning attitude: "we will be the best in our marketplace at recruiting top talent." The diagnostic question: is your firm prioritizing recruiting, and where do you need to improve?

Adaptability addresses what the firm does (specialization). Agility addresses how ownership flows (perpetuation mechanisms). Accountability addresses the culture and standards that enable performance. Attitude addresses the input pipeline (recruiting). Together, they constitute the operator definition of a Value Builder.

How this connects to Value Builder vs Status Quo

Same framework, different metaphors.

The Four As map cleanly to the Three Little Pigs framework in Value Builder vs Status Quo. Adaptability ≈ Specialization investment. Agility ≈ Proactive ownership expansion. Accountability ≈ Culture as a continuous practice. Attitude ≈ Proactive and relentless recruiting. The two articles are different ways into the same operator stance. The Four As is the leadership-attribute view (CIAB language). The Value Builder framework is the strategic-stance view (Reagan language). Operators who internalize both have the most complete picture.

For sellers vs continuing operators — what the framework actually argues.

The framework reads differently depending on whether the principal is preparing to sell or continuing to build. Three audiences emerge from the Reagan content.

For continuing operators — the engineering target.

The Four As is the target profile. The principal works on the weakest attribute first; the diagnostic questions surface what investment to make next. The strong-on-all-four profile is what the premium-band multiple looks like operationally — and is what allows the agency to remain independent.

For ICP-02 sellers pre-decision — the honest diagnostic.

If the firm is strong on all four, it can credibly remain independent — and the seller should consider whether external sale is actually the right move. If the firm is weak on multiple attributes, the case for sale becomes more legitimate. The framework allows the seller to frame their situation diagnostically rather than emotionally.

For ICP-02e (Non-Perpetuating Principal) — the non-pejorative read.

ICP-02e sellers may have failed primarily on Agility (couldn't transition ownership) and Attitude (didn't make recruiting a core competency). The framework allows them to acknowledge this without judgment — they may have been excellent on Adaptability and Accountability while their downstream weaknesses doomed perpetuation. Acknowledging the specific failure mode helps deal selection and dignity in the process.
